If you're starting a service business with no money and no audience, cold outreach is the channel
that needs only your time. This is the funnel — and the math — behind the "if I started over with
$0, here's my exact plan" whiteboards you see everywhere. It's Hormozi's Core Four (cold outreach)
plus the Rule of 100, made measurable.
The numbers below are illustrative typical ranges, not guarantees. Your real rates depend on
your offer, targeting, and message quality — measure your own.
The funnel
- Find a painful, specific problem for a specific type of business or person.
- Build one clear offer that solves it with a result and (ideally) a guarantee.
- Outreach at volume — direct, personal messages (email/DM/call). A common daily target is
~60 outreaches a day.
- Book calls from the replies.
- Sell and close on the call.
The math (illustrative)
Typical ranges people quote for cold outreach:
- Reply rate: ~5–10% of messages get a response.
- Booked calls: ~2–5% of total outreaches turn into a call.
- Close rate: ~20% of calls become clients.
Worked example at 60/day for a month (~1,800 outreaches):
- ~5% reply → ~90 conversations.
- ~3% of outreach booked → ~50 calls.
- ~20% close → ~10 new clients in a month.
Ten clients from a standing start, with zero ad spend — just consistent volume.
What to use in your business
- Set a daily outreach number and hit it (the Rule of 100 applied). Volume is the input you
control; results follow.
- Track each stage — outreaches → replies → calls → closes. The stage that's far below the
ranges above tells you what to fix.
- Low reply rate? Your targeting or first line is off (too generic, no clear value).
- Replies but no calls? Your offer isn't compelling or the call-to-action is weak.
- Calls but no closes? Work the sales conversation — qualify harder, handle objections, ask
for the sale.
- Personalize the opener and make the first message about them, not your pitch. Generic
blasts get ignored and get you flagged as spam.
